I generally follow this three step process: 1. Figure out our primary goal: how much money do we need to make to breakeven & make a profit in a year? Now, don’t get me wrong, there are other worthy goals for us to pursue as well. Taking care of our team, helping the planet, giving to the community – things we should definitely strive to do. But… if we aren’t making money, then we can’t do those other important things. 2. Figure out how we're going to chunk that annual goal into quarterly or monthly targets because much like we can’t get abs after one trip to the gym, we’re not going to be able to achieve our annual goal in a day. With this, we now have a roadmap for the whole year. 3. Now it's time to work with your team to figure out how you’re going to make that happen. There’s no tricks here, you’ll just need to get everyone together, order a few pizzas, and figure out what you’re going to do together. This also where team goals start getting set and crystalized. Since the whole team is involved in figuring out how to achieve our primary goal, then they're already bought into the process. And that's the magic that brings clarity and alignment to our goals. I think it's important to start by discussing (with the team) what the goals are for. - Are they aspirational goals meant to motivate? - Will the goals be used in performance evaluation? - Are the goals changeable if the team learns something new? If the team is not on the same page about these kinds of questions, it's hard to agree on anything.

What we did before was gamifying a Notion workspace with clear objectives and key results. Each objectives would give points to the whole team and each time we got to a new level, we would celebrate with the team by doing an offsite / afterwork. That was great!

I think there are multiple things you can do. One is to encourage transparency. If team members know they can provide feedback and speak up, then they will be more likely to communicate with you openly and ask questions about the team goals. Moreover, when you feel heard, you are much more likely to listen.

Clear team goals? Something like Trello or Asana could help with that. Just keep it simple and make sure everyone's on the same page.

Although this is somewhat related to handling conflicts, there's a really helpful method called Nonviolent Communication by Marshall Rosenberg. It's great for expressing needs, emotions, and making requests in different situations.
By making goals Specific, Measurable, Achievable, Relevant, and Time-bound. This framework ensures goals are actionable.

Just one tip - better to over- rather than under-communicate. It's hard to say something too many times, but anything said once is easily forgotten. Whatever the plans are, make sure to communicate them frequently!
